The ambition

Building an organization equal to the change it seeks in the world.

Agros International is a nonprofit NGO working to break the cycle of poverty and open pathways to prosperity for farming families. Its mission connects land and agriculture with the opportunity to build an independent livelihood and a future for generations to come.

Contributing to this mission brought us into one of Mutta's most important projects: supporting a transformation across the entire organization. Connecting strategy, management, and people so that Agros' ambition finds strength in how it organizes, leads, and works.

The systemic perspective

A shared mission needs to come to life across different realities.

Four countries. Teams across Central America and the United States. Spanish and English. Different experiences, contexts, and ways of working brought together in service of rural families.

We approached this complexity as a system: from strategic direction to the work supporting agricultural activity; from a shared culture to each team's capabilities. The challenge was to connect these realities within an organization able to see itself and act as one, preserving the richness of its differences.

The transformation architecture

A shared culture supported by concrete systems to bring it to life.

01 Strategy and organizational architecture

We designed a new organizational architecture and management model connecting strategy with work across countries and functions. An organizational redesign built to support the mission across the organization.

02 Management and process improvement

We developed process improvement proposals and an agricultural planning guide connecting production with management. Tools to organize work and support sustainable livelihoods.

03 A shared culture

We brought together a shared identity under One Agros across cultures and languages. We designed an activation plan to translate it into communications, experiences, and everyday behaviors.

04 Leadership that mobilizes

We designed a comprehensive leadership development program combining experiential learning and executive support. Its focus: leading change, developing talent, and putting the new culture into practice.

05 A people system aligned with the culture

We structured the competency framework, Job Descriptions, and the performance evaluation and development process, incorporating the identification of talent gaps. We connected expectations for each position with how people are assessed, supported, and developed.

Sustainability runs through this architecture: developing capabilities and ways of working that the organization can sustain and adapt over time.

How we intervened

Giving culture tangible form in how the organization works, manages, and develops people.

We connected listening, organizational redesign, and human development. The work links the new culture with people processes, the management model with process improvement, and leadership development with change activation.

We also designed transformation indicators to track adoption of new practices and guide adjustments. Monitoring is part of the process, helping observe how design translates into everyday experience.

Progress and impact

A connecting culture. A transformation supported by concrete tools.

Integration under One Agros is a central milestone: a shared cultural identity connecting teams across countries and languages around their mission.

Cultural integration is supported by concrete developments: organizational architecture and the management model, processes, competencies, Job Descriptions, evaluation and development, the leadership program, the activation plan, and transformation indicators.

Mutta's contribution connects that shared culture with organizational design, management, and people development, in service of Agros' mission.

The strategic reflection

When purpose matters this much, the organization matters too.

Behind Agros' mission are families seeking to earn a living from their work and build prosperity. This reality gives meaning to every design decision and every capability we help develop.

For Mutta, this project expresses why we do what we do: transform organizations so they can take meaningful change further.

What does your organization need to transform to make its ambition possible?

Let's redesign what comes next.
